Then I continue the cycle until I have something good. It needs to look good, fight decent, and make me feel like I've achieved something.

4 hours is a lot of time. I only take a couple minutes to test.
I take at shortest 2 hours, and that often includes reusing old chassis,
So making 3 of them in the space of a day without testing or improving is a bad idea.A few minutes to test is not good: that's rushing a robot when there is no deadline for entries.

Spend time on your robots and make them look good.

Also showcase them first so we can tell you how to improve.

How to skin a component
Simple: Just edit the bmp file (note, it affects all the bots with same component)
Complicated: duplicate and decompile the gmf, change the bmp file in one line (i forgot which one), compile it, rename it as you like, duplicate and edit the bmp file. Name it as you did in gmf, make a duplicate of a txt file with the parent component (or the original unskinned one), change the gmf component name with the one you compiled, save, load ra2 and use it
